Cherrypick/fix misc bugs 8 - #12
Conversation
On macOS every FSEvents watch or unwatch stops the stream and starts a new one over all watched paths, and the start waits on fseventsd, which can take seconds when it is busy. Callers made these changes on whatever thread they ran on, including the main thread when a Project was created or dropped. Native watches on macOS now go through a watcher thread that applies each burst of changes with one update_paths call, so one restart covers the burst, and a watch removed before it was applied never reaches the stream. RealFs::watch still waits (without blocking a thread) until its root watch is in place. inotify, Windows, and poll changes stay on the caller's thread, so a caller that adds a watch and then reads the directory never misses a change in between.
Watcher::add may return before a new FSEvents watch is applied. The worktree scanner added a linked worktree's common and repository directories, the reftable directory, symlink targets outside the root, and external directories with add, then trusted them as watched; those paths usually sit outside the recursively watched root, so their watches are new. They now use Watcher::add_and_wait, which resolves once the watch is in place without blocking a thread (other implementations fall back to add). Adds tests for a batch whose middle op fails and for the watcher thread exiting with its watcher.

Preserve unsaved edits before forcing buffers read-only
When set_local_read_only is called after an open buffer has unsaved edits, changing its capability to ReadOnly makes language::Buffer::is_dirty return false even though its text still differs from disk. Closing that editor then skips the save prompt and silently loses those edits. Handle existing dirty buffers before changing their capability, or otherwise preserve/report their dirty state.

Await registrations that are still pending
On macOS, if add(path) queues an FSEvents registration and add_and_wait(path) is called before it is applied, add_path returns None for the existing registration and this branch immediately reports success. The same occurs for a child covered by a queued ancestor and for a nonexistent path being polled, so a mutation after the await can still precede watch installation, and a later installation failure never reaches the caller. Distinguish already-applied watches from pending watches and await the shared pending result.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win
Document-path update is skipped when title management is disabled.
The early return at the top of apply_window_title also skips window.set_document_path(...). An embedder that only wants to own the title text loses the macOS proxy icon and document path. The setter doc says it only disables the OS window title, which does not match this behavior.
Choose one option:
- Keep the document-path update outside the guard.
- Document that
set_manages_window_title(false)also disables the document path.
The change summary says the early return is intentional, so this may be a design choice. Confirm which behavior the embedder needs.

…or read-only projects and queued watches A second add_and_wait for a path whose watch an earlier add queued (or a path a queued ancestor covers) now waits for that watch. A pending-path poll task cancelled mid-wait releases its registration. Forcing a project read-only keeps buffers with unsaved edits editable and refuses to save them, instead of reporting them clean; every buffer added afterwards is forced read-only. restore_entry and Discard Changes are refused in a read-only project. Re-enabling window title management rewrites the title. The inline name check uses the project's path style and the submitted name. Binary cards past the cap are counted, not held.
…-store saves when forced read-only A path covered by an ancestor watch another FsWatcher queued now waits for that watch, and a local covering record whose watch failed no longer suppresses descendants. BufferStore::save_buffer and save_buffer_as refuse when the project was forced read-only, so staging cannot write buffers behind the project-level guards.

Guard external file drops in read-only projects
This check protects clipboard paste, but external drag-and-drop handlers call drop_external_files directly, and that helper invokes Worktree::copy_external_entries without consulting the project's capability. In a project made read-only with set_local_read_only, dropping a file or directory onto the panel can therefore still create or overwrite files on disk; enforce the check in drop_external_files or in the underlying mutation path shared by every caller.

Make dirty buffers non-editable when switching read-only
The new dirty-buffer exception leaves every already-dirty buffer at Capability::ReadWrite, so after set_local_read_only the user can continue editing that buffer even though all saves are now rejected. Fresh evidence in this revision is the new if !buffer.is_dirty() branch, which avoids the previously reported data-loss issue but leaves this read-only bypass; setting dirty buffers to Capability::Read would disable editing while preserving is_dirty() and the close prompt.

Roll back descendants when a covering watch fails
When a queued recursive ancestor watch fails, this removes only the ancestor's path state. A child registered by another FsWatcher while that ancestor was pending has os_watch: None, remains in watchers, and is no longer covered by any OS watch; subsequent retries see its registration as valid and report success without installing a watch. Remove or promote descendant registrations that depended on the failed epoch so callers can retry instead of permanently missing events.

…tion; dirty buffers become Read; autosave stays quiet when read-only applied_waiter reports a missing registration separately from an applied watch, and callers register again when it vanished. Buffers with unsaved edits become Capability::Read when a project is forced read-only: not editable, still dirty, so closing still asks. An autosave tick in a read-only project with unsaved edits no longer fails every time; an explicit save still says so.

Remove all registrations for each covered descendant
When two FsWatcher instances register the same child while its recursive ancestor watch is pending, covered contains two IDs with the same key. The first iteration removes the entire path state but only its current ID; the second then skips this block because the state is gone, leaving that ID in watchers. Its owner subsequently sees is_registered as true and reports a successful retry without installing an OS watch, so events remain permanently missed. Fresh evidence beyond the prior report is this newly added rollback loop, whose per-ID removal only partially cleans up shared descendant states; remove every ID from the removed PathRegistrationState or group cleanup by key.

Recheck vanished registrations after canceled waits
When a covered path's pending ancestor is removed and its promoted replacement watch fails before the canceled receiver is polled, finish_watch deletes the replacement registration and pending_watch returns None; this branch treats that identically to an already-applied watch and returns success. Fresh evidence beyond the earlier promotion-waiter report is that the new retry loop still conflates a vanished registration with an applied one, so add_and_wait can hide the installation failure and callers can scan or mutate while no watch exists. Preserve a tri-state result here and retry or report the vanished registration.

Do not mark failed external watches as active
When OS registration for an external directory fails, such as an asynchronous FSEvents installation failure, this logs the error but still returns Some(canonical). The following block consequently records the path in external_canonical_to_relative and watched_dir_abs_paths_by_entry_id even though GlobalWatcher rolled the registration back; subsequent target changes are then missed and nothing triggers a retry. Only record the canonical path after add_and_wait succeeds, or propagate the failure.

Guard symbol renames in read-only projects
The new capability checks cover code actions but not Project::perform_rename immediately below. This matters when the agent rename tool calls perform_rename directly rather than going through the editor's read-only check: deserializing the returned workspace edit can edit buffers and create, rename, or delete files before the tool's later save_buffers call reports that the project is read-only. Apply the same capability guard to perform_rename so this route cannot mutate a project after set_local_read_only.

Do not report a skipped watch as applied
When an existing path is added during the native-watch-limit cooldown, GlobalWatcher::add returns None without creating a registration; add_path propagates that None, and because the path is not in pending_registrations, this branch returns Ok(()). Fresh evidence beyond the earlier pending-registration reports is this cooldown path, which lets RealFs::watch and scanner callers proceed under the new add_and_wait guarantee while no OS watch exists, so later changes can be missed indefinitely. Return an error or wait for/retry registration when None represents a declined existing-path watch.

Retry failed deferred external watches
When defer_watch is enabled, the initial scan ran against NullWatcher, and this block is the only point that installs real watches for external symlink and Git paths. Fresh evidence beyond the prior external-watch report is that a failed add_and_wait is merely logged here and startup continues without retaining any retry task; changes under that external path are then invisible until an unrelated rescan happens. Retry these registrations or surface the failure instead of treating initialization as complete.

Handle failure to watch the symlink target
If asynchronous registration of a symlink target fails, such as after an FSEvents restart or watcher-limit error, .ok() silently discards the failure while watch returns normally. The target-parent watch is non-recursive on Linux and may not cover directory descendants, so callers can receive no events from the target and have no diagnostic explaining why; at minimum log this result as is already done for the parent registration.

Retain the ancestor watch when descendant promotion fails
When removing a recursive ancestor while another watcher retains a covered descendant, commands contains the promoted descendant watch followed by the ancestor unwatch, but this loop submits the unwatch even if installing the promoted watch fails (for example, because the native watch limit is reached). The failed promotion is then rolled back while the ancestor is still released, leaving the surviving watcher permanently registered locally but without OS coverage. Fresh evidence in this revision is that promotion is now ordered before unwatching, yet neither the inline path nor the queued batch makes the unwatch conditional on promotion success.

Retain failed child registrations covered by an ancestor
On macOS, if a child watch is queued before a recursive parent watch and the child operation fails while the parent succeeds, this branch removes every child registration without checking whether the newly registered parent now covers that path. The parent still receives the OS event, but dispatch no longer contains the child watcher's callback, while its FsWatcher retains a stale local ID; that watcher therefore misses subsequent events unless its caller explicitly adds the path again. Convert the failed child state to an ancestor-covered registration, or otherwise preserve its callbacks when an own-watch ancestor exists.

fs_watcher child-registration-failure note: declined. The failed add reports its error to the caller and the path is left unregistered, so a retry registers it as ancestor-covered; keeping it registered after reporting failure would leave the caller with an Err and a live registration. |

Note
High Risk
Large fs-watcher concurrency/state-machine changes can miss or duplicate FS events if wrong, and read-only project policy touches save/edit paths across editor, project, and panel.
Overview
This PR bundles reliable file watching, read-only local projects for embedders, and several host/UI hooks.
File watching adds
Watcher::add_and_waitand reworks the global watcher so OS watches can be awaited without blocking callers on slow FSEvents work (macOS queues on a dedicated thread; other modes apply inline). Worktree/git/external paths now wait for watches before trusting the tree, batch deferred watches, handle failed registrations with rollback and promotion when a covering ancestor is removed, and expose readiness via oneshot waiters shared across duplicate adds.Read-only projects introduce
Project::set_local_read_only/ buffer-storeforce_read_only: saves and filesystem mutations are refused, dirty buffers stay dirty asRead(not silently “clean”), per-file unlock is blocked when the project is read-only, and the project panel skips create/rename/delete/paste/undo/git restore/drops.Other embedder-facing changes: project panel
set_name_validatorwith inline errors; commit diff binary before/after cards (images + sizes, capped); buffer search embedded layout andfocus_query_editor; workspaceset_manages_window_titleand publicnotification_stack.Reviewed by Cursor Bugbot for commit c5a1d69. Summary by cubic
Cherry-picks a set of fixes: makes FSEvents file watching reliable, prevents missed changes, and adds support for read-only local projects plus several embedder-facing improvements.
File watching
fseventsd.add_and_waitresolves once a watch is in place; the worktree scanner awaits it for linked worktrees and external paths it depends on, so no change is missed after a scan.add_and_waitfor a path a queued command or a queued ancestor covers waits for the nearest covering watch; a vanished registration is reported separately so callers register again, a poll task claiming a path that has just appeared gets time to register before the wait, and a path still unclaimed past the deadline times out instead of succeeding.add_and_waitrechecks that path's own registration and waits for it.Embedders and read-only projects
Project::set_local_read_onlymarks a local project read-only (a UI policy for projects on a read-only filesystem): buffers with unsaved edits become read-only but stay dirty (so closing still asks), saves are rejected (includingsave_buffer,save_buffer_as,restore_entry, code actions, renames, and Discard Changes), autosave stays quiet, per-file toggling back is blocked, and every buffer added afterwards becomes read-only.focus_query_editor(the embedded replace row wraps); workspaces can stop managing the window title (re-enabling rewrites it) and expose their toast stack.Written for commit c5a1d69. Summary will update on new commits.
